Why the Demo Is the Most Underused Tool in Hardware Development
Hardware teams resist mid-cycle demos. Software teams can't live without them. After twenty years leading product development across both worlds, I've spent a lot of time thinking about why that gap exists, and what it costs.
The short answer: hardware teams confused the demo with the prototype. And that one confusion is responsible for more drift, more misalignment, and more wasted cycles than almost anything else I've seen in product development.
The Definition Problem
In software, a demo is a heartbeat. Every two weeks, you put something in front of stakeholders. Three screens half-built. A flow that mostly works. A feature that answers one question about whether the team is moving in the right direction. Nobody expects it to be finished. Everyone understands that it represents a slice of current reality, not the whole system.
In hardware, "demo" quietly became a synonym for "working prototype." And a working prototype is a major milestone. It takes months to get there. It requires mechanical, electrical, firmware, thermal, and software systems to cooperate simultaneously. So teams wait. Until there's enough to show. Until the risk of embarrassment is low enough to put something on the table.
That instinct is understandable. It's also expensive.
The longer a hardware team avoids a mid-cycle demo, the longer ambiguity survives in the program. Decisions that could have been made in week four get made in week fourteen, with seven weeks of work built on top of assumptions that turned out to be wrong.
Two Failure Modes That Look Like Opposites
When hardware teams do demo mid-cycle without a clear framing, they tend to fall into one of two traps.
The first is underrepresentation. A core algorithm is running at 80% effectiveness. That's genuinely significant progress. But it's paired with a cardboard and tape enclosure because the industrial design work hasn't started yet. Leadership looks at the table and sees something that doesn't look like a product. Confidence erodes. The team gets pressure to "show more" before they're ready, which accelerates exactly the kind of rushed decision-making that creates expensive problems downstream.
The second is overrepresentation. A beautiful looks-like sample sits on the table. The finish, the proportions, the weight — it all feels right. Leadership leaves the room thinking the product is nearly done. What they don't see is that the embedded systems are delivering 50% of the required functionality, the mechanicals aren't robust enough for the use case, the thermals haven't been solved, and the UI design is already over budget to manufacture at scale. The demo created a false picture of system maturity, and now the program is carrying that misalignment forward.
Both failure modes share a root cause. Hardware development is genuinely non-linear. Different subsystems mature at completely different rates. Firmware can be months ahead of mechanical. Industrial design can be nearly resolved while electrical architecture is still in flux. But leadership's mental model — often inherited from simpler product categories or from financial planning cycles — assumes that progress is linear and that everything moves together.
The demo becomes a liability in either direction. Too honest and it looks broken. Too polished and it misleads. Engineering teams know both traps. That's the real reason for the resistance. It's a rational response to a broken feedback dynamic.
The Fix Is a Better Question, Not a Better Demo
The discipline that changes everything is simple to state and harder to practice: before anything goes on the table, define the question this demo is built to answer.
Not "show stakeholders where we are." That's a status update, not a demo. Not "prove we're making progress." That's performance. A real demo question looks like this:
Is this algorithm performing well enough to build the rest of the system around it? Does this form factor feel right in the hand at this weight and this balance point? Have we retired the thermal risk at this power envelope or not?
One question. Stated out loud before the demo starts. That single discipline reframes everything the room does with what it sees.
It also reframes what leadership brings to the room. When the question is explicit, leadership's job shifts from judging how finished it looks to engaging with the specific thing being tested. They ask better questions. They make decisions rather than forming impressions. They leave the room having been genuinely useful rather than having been performed at.
That's what separates a demo from theater. Not production quality. Not how polished the enclosure is. Whether the room leaves with more clarity than it walked in with.
The Forcing Function
Here's what I've come to believe after watching this dynamic play out across many hardware programs: the demo's most important function isn't communication. It's compression.
Preparing a demo forces decisions that were drifting. You cannot demo a handwave. You cannot demo an assumption. When you commit to putting something on the table in two weeks that answers a specific question, the team has to resolve the ambiguities that were quietly accumulating around that question. The demo creates a deadline for clarity.
In software, this is so well understood it's become infrastructure. Sprint demos are built into the operating rhythm because the discipline of showing something every two weeks prevents the kind of architectural drift that becomes catastrophic at scale.
Hardware teams can adopt the same discipline without waiting for a full prototype build. A demo doesn't have to be the whole system. It can be one subsystem answering one question. A thermal test rig that demonstrates the cooling approach works at load. A firmware build running on production-equivalent hardware that proves the latency target is achievable. A mechanical assembly that answers the ergonomics question definitively.
The question defines the scope. The scope makes the demo achievable. The demo generates the decision. The decision moves the program forward.
What Good Looks Like
The best mid-cycle demos I've seen almost never look like the final product. Not even close.
What they share is focus. A thermal test rig answering one cooling question. A mechanical assembly settling an ergonomics debate. A firmware build on production-equivalent hardware proving a latency target is achievable. A rough form study that exists for one reason: to get hands on it and find out if the balance point feels right.
The scope is narrow by design. The question is stated before anything hits the table. And the room leaves with clarity it didn't walk in with.
Nobody applauds. That's the point.
A Note on Leadership's Role
Demos don't work without informed leadership in the room. The framing contract runs both ways. The team's job is to define the question and scope the demo honestly. Leadership's job is to show up prepared, engage with the specific question being tested, and leave with a decision rather than an impression.
A demo that ends with "great work, keep it up" has failed just as surely as one that creates false confidence. The goal isn't applause. It's alignment on what's true, what's next, and who's deciding.
If you're running hardware programs, build the mid-cycle demo into your rhythm. Define the question before you define the demo. Tell the room what they're looking at and what they're not looking at. Then use the room to get clarity you couldn't get any other way.
Don't set it up to get applause. Set it up to get alignment.
