AI in Hardware Development: Why Trust Matters More Than Speed
The hardware industry is having an important conversation about AI. And it's not the one you might expect.
It's not about which tools are best or how fast they can generate CAD models. It's about something more fundamental: How do we integrate AI into hardware development without losing the discipline that makes great products possible?
I recently contributed to this discussion as part of Hardware is the New Salt, a collection of perspectives from hardware leaders on AI's role in product development.
The Emerging Themes
Across the industry, certain patterns keep surfacing:
Speed vs. intention. AI enables faster iteration and broader exploration, but speed without direction amplifies mistakes. The question isn't how fast we can move. It's whether we're moving toward better outcomes.
Trust through validation. AI outputs look polished and confident. But confidence doesn't equal correctness. Trust must be earned through systematic verification, not assumed.
Democratization and specialization. AI lowers barriers to entry, allowing more people to participate in design and development. But specialized skills that took years to develop risk becoming commodities. That's the cost of automation.
Governance without rigidity. Teams are experimenting independently, which drives innovation but fragments learning. Organizations need frameworks that encourage disciplined use without stifling creativity.
These aren't abstract concerns. They're shaping how teams ship products, or don't.
The Silent Adoption Problem
AI arrived differently than previous tools. CAD systems, simulation software, advanced manufacturing technology: these rolled out methodically. Top-down. With training, validation, and clear governance.
AI showed up bottom-up. Engineers across disciplines started experimenting quietly. Not hiding it, just doing what good engineers do: testing new tools.
But silent adoption creates challenges. When teams work independently, organizations lose the ability to learn together. Patterns that work don't get shared. Mistakes get repeated. The chance to build coherent strategies disappears.
This isn't unique to any one company. It's happening everywhere.
Why Hardware Is Different
Software can iterate in production. Push an update. Roll back if something breaks. Hardware doesn't have that luxury.
Decisions made in development compound through manufacturing. A mechanical choice affects electronics layout. A UI decision impacts component architecture. Get it wrong, and you're looking at expensive tooling changes and schedule delays.
That's why I approach AI carefully but optimistically. I use it actively, but always deliberately. Like operating a powerful machine whose limits aren't fully understood.
The goal isn't just to move faster. It's to move better. AI's greatest value isn't speed. It's the ability to rapidly iterate, test, and refine ideas. Leading us not just to more products, but to significantly better ones.
But that only works if we maintain critical thinking.
Critical Thinking in the AI Era
AI doesn't replace judgment. It demands more of it.
With simulation tools, we learned to build trust through structured validation. Engineers were taught to evaluate results critically, knowing these tools were helpful guides, not absolute truths.
AI requires the same discipline. But it's harder. Traditional research has transparent sources you can verify. AI-generated content has opaque reasoning.
To make AI a trusted partner, we need frameworks that reinforce critical thinking, encourage scrutiny, and support thoughtful decision-making. Trust isn't earned through casual use. It must be systematically verified, continuously challenged, and improved over time.

Where does AI meaningfully accelerate validation (not just visualization)?

This isn't theoretical. These questions shape how teams ship products, or don't.
Moving Forward
We're at a crossroads. AI can help us become more innovative or more careless. It can amplify excellence or accelerate mistakes.
The difference comes down to intention. To discipline. To trust built through validation, not assumption.
